From 3,000 to 16,000+ SKUs: six years inside a luxury rug brand
In 2019, a US luxury handmade-rug brand found us through a $150 Wayfair project on Fiverr. Six years later, a 14-person Ecommercia team operates as an extension of its ecommerce organization — managing catalog, marketplaces, inventory, consignments, wholesale invoicing and reporting.
The problem
Challenge
- i.A growing luxury catalog of largely one-of-a-kind pieces, where every rug is its own listing
- ii.A widening marketplace footprint — 1stDibs, Chairish, Wayfair, Perigold, Pamono, Etsy, Wescover — each with its own catalog requirements
- iii.Operations far beyond listing: showroom consignments, wholesale invoicing, vendor onboarding, returns and inventory sync
- iv.The need for an ecommerce operating layer that could scale with the catalog, not just upload products to it
What we did differently
Approach
- 01
Start with one marketplace, earn the rest
The engagement began in 2019 as four small fixed-price Wayfair projects — the first worth $150 — found through a Fiverr gig. The work was right, so the scope grew: a full-time engagement in 2020, when the catalog stood at roughly 3,000 SKUs, and then a mandate to build the team around the operation.
- 02
Give every channel an owner
The team grew from one person to fourteen, deliberately: each marketplace has a dedicated specialist who owns it end to end — listings, pricing updates, platform tickets and returns. On Wayfair alone that runs from product merging and CSVs through FedEx pickup scheduling and restocking returned pieces.
- 03
Run it as a department, not a task list
Beyond the marketplaces, the team handles wholesale invoicing and payment follow-ups in QuickBooks, showroom consignment paperwork, and an ancillary book catalog, and manages vendor onboarding, vendor relationships and private collections — coordinating daily with the client's own editorial, imaging and showroom teams, and moving the operation from spreadsheets toward a purpose-built CRM. Weekly reports and quarterly analysis go straight to the founders.
The team
Every channel and function has an owner. The operation is led by Ecommercia's ecommerce director, who coordinates the 14-person team, works directly with the founders, reviews weekly operational reporting, and leads quarterly performance and trend analysis. Supervision and quality review are part of the engagement, not a separate line.
