    Normalise before building

    Two weeks were spent purely on a data model — one attribute schema mapped to every Wayfair product class in scope — before a single listing went live. Rework later is far more expensive than structure first.

    Split catalog from creative

    The designer worked one sprint ahead of the listing specialists, so imagery was never the thing holding up a submission.

  3. 03

    Separate the banners deliberately

    Perigold assortment, copy and price positioning were treated as a distinct workstream rather than a filtered view of the Wayfair catalog.

They cleared an eight-month backlog in six weeks and were reviewing each other's work before we thought to ask.
